I don't want to go overboard with upgrades but so far I've switched out Hindenburgs Land Fort for Artillery Commander and Johnston's Counter Attack for Plains Fighting. Thinking about switching out Inspiration for Tactics Master on Duke of Aosta too.

I’m going to put cavalry expert on Ludendorff in and remove cavalry commander. I will probably go overboard upgrading Tsar Nicholas II, he’s garbage and I want to make him not garbage.

I would like to experiment with less popular, but interesting skills like piercing...

changing skills take 5 books for the 1st one, 10 for the second, 20 for third, 40 for fourth and 80 for fifth equals 155 books at most per general. It's not like you can change every skill. AND I KNOW WHAT YOU SAY: you can earn these by watching ads. Yes, I can, but that's 1/3*4*1/3= 4/9 chance of obtaining one per day. Rounded up, it takes on average 10 days to change just one skill. Conclusion: It's not like we can change all of them. It's for fixing good generals, not for making bad into great ones.

At least, it makes some old favourites like McClelan still viable...

Yeah, that's a bit relieving. Still pretty nice that you can bring the spotlight to some other generals who were on the verge of greatness

Therefore, good candidates are Lee, Jackson, Leopold, Stepanovic, Haig, Johnston.

I recommend only generals that need 3 skills to be replaced or less. 4 skills is already too much and 5 skills means a complete replacement.
