Came back to the game to see all these new things including a couple new generals and some people mentioning upgrading generals. Are the 3 free generals you get worth upgrading in the game or should you focus on generals that are already made?

You need to get the Guderian-Govorov-Patton before considering other generals, academy or EC.
For ECs, an artillery one is mandatory and the other two are optional.
