Are the special troop variants worth it and do my generals special items become affect the special troop. I.e. Olga and her 2 handed swordsmen vs the royal swordsmen

Yes, unique weapons also applies to unique units. But I wouldn't recommend transferring units like Templers, it depends on your situation.

But changing 2 handed swordsman to royal is a decent transformation? Cuz I could use that better survivability that the royal guys provide

I have lvl 14 royal swordsman on my cnut and my bob the bruce. Surely packs a punch and increases defense nicely. However you need to be at high morale, so they are sort of situational. Their +35% atk bonus special ability is kind of useless / never activates in short battles. E.g. king salomon treasure. You need to have either long time ahead of you with leadership giving you morale (which is why I put them in cnut and bob), or you need to have morale buffing gens around them and wait a few turns. Can be useful in normal conquest for instance. Bob the bruce with high morale and royal swordsman and varangian is a beast, almost guaranteed activation of his special skill, cleaning up everyone around in conquest. Quite fun. But wouldnβt it be the same with 2 varangians charging? Useful in territory battle as I place leadership gens together and they get to high morale within 2 turns. Possibly useful in campaign but already harder to use. Pretty much useless in conquest challenge as deployment of merc units is very limited.
I am happy with them and keeping them for the moment but I am increasingly questioning their overall appeal. Wondering for instance if hengdao could be better, or simply varangians instead.
In terms of special troop variants I believe the rsm make most sense. They are easiest to get and have some sort of use. They are also relatively easy to lvl up as you find them regularly in the shop and in rec orders. Fire longbowmen are too expensive to convert imo and I hate having fire everywhere around my gens. Templar sargents idk, my templars are still low lvl, but they do not seem very interesting either and very costly to unlock.

I've seen Irritability combo on one of Bruce's gold items. In campaign, where it's possible to kill a lot of spam in one round thanks to his ability, this works really well (in combination with leadership) to quickly raise his morale.

For conquest it does not change much, I prefer to keep def gem. But for some campaign indeed that could be really useful to do a quick ad hoc swap. Cool
